Weeks 1–3: the sponsor discussion and first workshop establish a real situation, the objective and the confidentiality boundaries.
Weeks 4–9: two workshops focus on decisions and cross-functional conversations. Between sessions, use the agreements in daily work and bring back what holds up and what breaks down.
Weeks 10–12: the final workshop turns useful agreements into a way of working. Review the work with the sponsor and set the next checkpoints.
